What happened

The story.

  1. 2021

IKEA launches Billie, an AI bot that starts absorbing routine customer questions.

  2. 2021 to 2023

Instead of cutting staff, Ingka (IKEA’s largest franchisee) retrains 8,500 call center workers as remote interior design advisers.

  3. 2023

Remote design by phone and video brings in about 3.3% of total sales, with a goal of 10% by 2028. Asked about job cuts from AI, the company says reduced headcount is “not what we’re seeing.”

The lesson for your business

Redeploy people, don’t just cut.

IKEA treated the time AI freed up as an asset, not a saving. People who already knew the products and the customers moved into higher-value work that a chatbot can’t do: helping someone design their home.

  • Ask what your people could do with the hours AI gives back.
  • Move experienced staff toward work that earns, not just work that answers.
  • Count the new revenue, not only the cost saved.
